To Binance and All Exchanges: A Practical Framework for Limiting Hot Wallet Losses 🧵 1/ In the Binance hack, the reported chain was: compromised engineer laptop 👉🏻service container 👉🏻unauthorized withdrawals. If a single environment can both create AND sign withdrawals, there are no real "security layers." No protection is perfect. The goal: cap the damage of any single breach. 🧵 2/ Shrink the hot wallet. Keep most assets in multi-party cold storage. Refill the hot wallet only through automated, capped top-ups. 3/ Independent verification before signing. Separate team, separate cloud, separate credentials. If address, amount and chain don't match the approved withdrawal record in the ledger, no signature is produced. 4/ Enforce limits inside HSM/MPC, not in the app layer. Per-transaction caps, daily caps, velocity limits. Any limit increase should wait 24-48 hours and require multi-party approval, so an attacker can't raise the cap and drain instantly. 5/ Multi-chain anomaly detection + kill switch. Monitor total outflows across all chains in one place. Auto-freeze when a threshold is breached. Keep a pre-arranged rapid-freeze channel with stablecoin issuers. 6/ Operational hygiene: • No standing access from engineer laptops to signing infrastructure • Secrets in HSMs • FIDO2 keys • Network segmentation • Regular red-team drills 7/ Bottom line: Max loss = limit × time window.
