Most Web3 games don't have a retention problem, growth problem, economy problem, or community problem. They have a player ecosystem design problem. These aren't separate challenges. They're interconnected systems that work together to drive long-term participation, monetization, & sustainable growth. Competitive systems are a great example: • They create recurring content for LiveOps • They give players goals beyond farming • They increase retention & long-term participation • They create opportunities for creators, guilds, & partnerships • They enable sponsorships & cross-community events • They drive demand for game assets and strengthen the economy One well-designed system can impact player lifecycle, LiveOps, growth, and economic sustainability simultaneously. The strongest projects don't optimize individual features. They build player ecosystems where the systems reinforce each other. I finally updated my consulting deck to better explain the framework I use when evaluating and designing player ecosystems 👇 web3consulting.my.canva.site… Would love feedback from founders, operators, and growth teams😁

Caught the replay of the last @AxieInfinity Lounge. Axie has badly needed something to help connect the ecosystem for years, so I'm excited to see how Terrariums will strengthen both the economy and community over the long term. One important topic that came up near the end was how to reduce the supply of Axies. A suggestion was made to simply ban inactive Axies. While I understand the appeal of a quick fix that could remove a large portion of the available supply, I think that would be a huge mistake. Not only would it damage an already fragile investment narrative around Axies, but it would also undermine one of the core benefits of blockchain ownership. Setting a precedent where assets can simply be removed would hurt both @SkyMavisHQ's reputation and confidence in the broader industry. More importantly, Axie oversupply isn't really the problem. Inactive Axies aren't draining rewards, competing for resources, or creating economic pressure. Most currently have little utility compared to collectibles, which now capture much of the ecosystem's value. The solution isn't one magical system that fixes everything overnight. It will require multiple systems that gradually increase demand while reducing supply in a healthy way. Permadeath modes in AL, crafting systems, upgrading, wagering, and other burn mechanics can all contribute. One idea I've been thinking about is a premium breeding contract that requires both parent Axies to be burned for a chance to roll a new collectible Axie. If collectibles remain the most desirable asset class, this creates demand for breeding, revives one of Axie's strongest revenue-generating systems, and steadily reduces the supply of standard Axies. The concept could be expanded even further through additional burning to increase roll probabilities, plus the use of cross-IP collaborations and branded collectible releases. To me, that's the type of win-win solution worth exploring. There won't be one perfect answer. The goal should be a series of systems that gradually address the underlying issues without compromising everything that's been built so far ❤️ @Jihoz_Axie @jeffreykam @trungfinity

Web3 games use GaaS models but too often operate like one-time launches. They release the game, run a few campaigns, then go quiet… or recycle the same events and wonder why players lose interest. LiveOps isn’t “more events.” It’s building an attention economy inside your game that shapes player behavior, economy flow, and retention loops in real time. Examples, - Themed events - Rotating formats & incentives - Tournaments & leaderboards - Cross-community collaborations - Social systems - Limited-time opportunities LiveOps should be at the core of every Web3 game. Done right, it drives: - Higher DAU consistency - Stronger retention - Increased LTV …all without relying on expensive marketing. If you can’t retain and monetize your existing users, paid acquisitions and KOLs won’t save you!

I've been saying for years that the biggest opportunity is NOT Financial Gaming, it's Gamified Finance! Games already solved engagement, retention, and incentive design. Finance hasn’t. The next generation of DeFi will look more like game economies than banks. Mark my words 😎

One of the biggest lessons I’ve learned building gaming communities is that the best ones eventually start running themselves. Early on, it’s easy for community teams to fall into the trap of trying to do everything: answering every question, organizing every event, moderating every discussion, and driving every piece of engagement. That approach doesn’t scale, and it burns teams out quickly. What I’ve found works far better is identifying the players who are already contributing the most to the community and giving them opportunities to lead. Every community has these people. They’re the ones welcoming new players before moderators even see the message. They’re answering strategy questions, organizing matches, and helping keep conversations productive. Those players are the foundation of a healthy community culture. Instead of just recognizing them informally, I’ve always tried to build systems that allow those members to grow into leadership roles inside the community itself. This can take the form of: • stepping into moderation roles • helping run tournaments and competitive events • contributing to social media and community content • assisting with live operations initiatives • leading competitive teams or sub-communities When you empower players this way, two important things happen. First, the community becomes much stronger because the culture is reinforced by respected members rather than just enforced by moderators. Second, it allows community leadership to shift focus toward higher-level operations: improving engagement systems, coordinating events, working with product and marketing teams, and building long-term growth strategies. In other words, the community stops being something you constantly manage and becomes something you cultivate. The strongest gaming communities aren’t built by a single team. They’re built when players start taking ownership of the ecosystem alongside you.

Early communities are the most important stakeholders a game studio has. When a game is in its early stages, the first players aren’t just customers. They become testers, advocates, critics, and collaborators all at the same time. More importantly, they determine whether a game develops real momentum or quietly fades away. Small but effective communities can often be the very reason why a game survives through the inevitable tough times when it comes to game development. Early communities drive retention, and retention is the foundation that every successful live-service game is built on. A strong community creates reasons for players to keep coming back: • conversations about strategy and discoveries • shared experiences from matches or play sessions • competition through leaderboards and tournaments • sense of belonging inside the game’s ecosystem When players feel like they’re part of something, they stay longer. And when players stay longer, they invest more time building relationships, creating content, and contributing feedback that helps the game improve. This is why early community health matters so much. If the first players feel heard, valued, and connected to the development process, they often become the core advocates who sustain the game through its most fragile stages. In many ways, those early players are not just the first users. They’re the foundation the entire ecosystem grows on.
