HVAC owner+agency. I scaled my dad's shop to $6M in 3 yrs, now I keep HVAC companies booked year-round and ahead of the PE rollups. Paid/Organic Google + Meta.

🚨HUGE life update🚨 My brother got his HVAC license and him and I are going 50/50 on a HVAC company I’ve worked with him since 2022 when I started helping my dad and he’s grown into a great tech. Has sold over 250k in a month before and he’s ready to make the leap to be on his own This allows me to not only continue my agency but have real stake in the game. I may have to hire an assistant lol but life is too short to not have a bio that say I scaled my Dads HVAC company to six million and me and my brothers too 😤💪 Plus, it’s gonna be some great content

Ive put our whole HVAC company on slack and added my chat gpt dot to the slack. It allows me to get everything organized on the admin side and for my brother to see the conversations too. It can tell me real time Google ads spend and return, also for the Facebook ads. I can ask it how many calls have we gotten from each GBP vs our website and what the revenue is behind that Our second employee is hourly so it went in gusto and changed out pay period to be biweekly (pay periods didn’t work for bimonthly and hourly) Now it’s calculating every margin on jobs by going into the email for the supply house invoices. Looking at start and finish times for the installers and all checking Home Depot and Lowe’s receipts in the email One of our employees is going on paternity leave soon, leaving us with just one employee, the installer we just hired. My instincts tell me we can hire another helper and stay at 3 employees when our guy comes back from having a kid. But to confirm that, the dot is doing our books and also checking Housecall pro for scheduled revenue (we’re booked a week out for installs) and provide me with data to help confirm my instincts that we can take the next leap by projecting temperature decrease in the next month Once these are set in stone, the slack channel will get a daily update with the fundamentals for me and my brother to see like margin on the last five installs, supply house bill being due, permits pulled, etc

Put fear aside when SEO starts to work. When your schedule becomes full during mild weather, as sure as the sun rises tomorrow, you’ll be over capacity when the the temps drop/raise. This means you need to train and raise capacity during mild times so you can get service as many high intent calls as possible during peak times Cold temps hit and old furnaces break. If you have two installers and two techs who stayed busy in October, you will let 100k slip through your hands in December because you couldn’t get to all the service calls SEO brought in. So put fear aside and prepare now if your SEO and paid ads are working. Nothing stings more than not being able to book service calls for old furnaces failing in affluent areas. It’s like missing wide open layups

Louder for people in the back
In the last 4 years we have gone from 700 Google reviews to 10,900 and that’s the biggest gold mine in my business. This powers everything.

No, your boss pays you 150k to wait for all the outputs from Claude lol
So they pay you a $150K salary just to be a middleman between Claude and your boss?

Private equity can price match you or beat you on price because they get their equipment at bulk rates. Your cost is not their cost

Shoutout to employee 1, Josh, for being a BADASS at google ads
I love ROI. Especially when the weather is mild! $1,800 spent for almost $18k in revenue. This client will take it all day 😤

I'll never be able to put an ROI on flying home to take photos with my brother when we started the company. There is no google tag or analytics for trust worthiness. But my instincts and the data has never been wrong when it comes to conversion rates increasing when genuine content is put in front of homeowners And now google is showing our LSA in the top 3 and we have the best content by far out of all the companies. 90k in scheduled revenue for october and not LSA isn't even ringing our phones yet And right now I'm in Vegas, getting content for another client so they can do the same thing. The same formula that has worked for our clients and our own company, will soon be working for them too 🚀

Your CSRs and techs are your first line of defense against one star reviews. They detect disgruntled customers first and it only takes a couple of reps for them to develop one star spidey senses. Make sure you you utilize them accordingly

Me and my brother hired our second employee. Scaling was in mind the whole time, let me explain: Backstory: He’s an experienced installer who is currently employed but not in HVAC. We’ve worked with him for years before, we know his value. He asked for 27 an hour, we gave him $35 an hour. $40 if he gets Google reviews on 60%+ of his installs and keeps the call back rate under 5%. Double time on Saturday installs He can make sheet metal, he’s reliable and can train helpers. The goal is for him to install 1.3 million in one year (revenue) That 1.3 million doesn’t get sold if my brother can’t get off the job site. So now employee 1 and 2 can do 1-2 installs a day while my brother sells estimates and converts service calls “$35 an hour? $40 with bonuses?? We can’t afford that!” Nah, we can’t afford NOT to. Phones are ringing with mild weather. What’s it going to be like when the temps drop? You gotta put the pieces in place now so when the SEO is working, you can take full advantage of the opportunities 3 million in year two is my goal for our HVAC company. We’re not going to do it by getting scared about layoffs or the economy or insert whatever fear here. We’ve got reliability and experience with our staff and I know how to make the phones ring, the rest will fall into place 🚀
